Yahodyn Train Strike: Russia’s Jet Drones Reach the EU Border

A Russian jet-powered drone struck the engine of a train at Yahodyn on Monday morning, about two kilometres from the Polish border. Nobody was killed. The passengers had been ordered off fifteen minutes earlier, which is now a routine Ukrainian railway procedure and the only reason this is not a casualty story.

What makes it a bigger story is who had just been through. A diplomatic train carrying Boris Johnson, the British national security adviser Jonathan Powell, former Swedish prime minister Carl Bildt and former CIA director David Petraeus had passed along the same line, returning from the Yalta European Strategy conference in Kyiv. Ukrzaliznytsia, the state railway, said the drone’s target could have been that train. Russia’s defence ministry said it had struck railway infrastructure.

For an aviation audience the interesting part is not the politics. It is the aircraft. The thing that reached a rail junction on the EU frontier was a turbojet, and two years ago it would have been a moped engine.

The engine changed everything

The original Geran-2, Russia’s licence-built Shahed-136, flies at about 180 km/h on a small piston engine. It is slow, loud and low, and Ukraine built an entire layered defence around those three facts: mobile gun teams in pickup trucks, helicopters, light aircraft, and latterly cheap interceptor drones.

The jet-powered variants broke that model. Ukrainian military intelligence teardowns of recovered airframes point to a Chinese Telefly JT80 turbojet rather than the Iranian Tolou engine originally assumed, an off-the-shelf unit of roughly 80 kgf that costs a few tens of thousands of dollars. The warhead appears to be around 50 kg, the same as the piston version. Range is assessed at up to 1,000 km.

A note on naming, because most coverage gets this wrong. The jet Shahed is usually called the Geran-3, but Ukrainian intelligence said in August that Geran-3 production had been halted and the type was only ever transitional, superseded by the Geran-4 and Geran-5. Until Ukraine identifies the Yahodyn wreckage, the honest description is simply a jet-powered Geran-series drone.

Why speed beats the defence

The arithmetic of interception is unforgiving. An interceptor drone needs roughly a quarter more speed than its target to run one down from behind. The commander of one Ukrainian anti-aircraft drone unit described the problem concretely: a 310 km/h interceptor chasing a 300 km/h drone launched over Kharkiv finally catches it somewhere near Cherkasy, by which time the battery is flat. Against something doing 500 km/h, the interceptor loses ground continuously.

That turns every engagement into a head-on or high-angle flank shot, which means the interceptor has to be pre-positioned on the correct threat axis before launch. Mobile gun teams, which rely on seeing the target and tracking it across the sky, lose most of their utility. Helicopter interception, credited with a large share of kills in 2025, is doubly degraded: too slow to catch up, and some variants now reportedly carry R-60 infrared missiles of their own.

The other consequence is the clock. Russia now launches in daylight as well as at night, because darkness stopped being an advantage once the target was too fast for visual gunnery anyway.

It would be wrong to describe the defence as collapsing. Ukraine claimed its first interceptor kill of a jet Shahed in November 2025, and overall interception rates have eroded rather than fallen off a cliff, from around 95 per cent in May 2026 to the high eighties by late August. A domestically built turbojet interceptor, Alexa Spatium, entered service in August, reportedly capable of around 600 km/h. F-16s have destroyed Gerans with cannon and laser-guided rockets, and French-supplied Mirage 2000-5s are flying intercepts.

The problem is arithmetic of a different kind. A PAC-3 interceptor costs on the order of several million dollars. A Geran-4 costs perhaps a hundred thousand. No air force can win that trade indefinitely, which is why almost all the innovation is in cheap interceptor drones costing two or three thousand dollars apiece.

How Ukraine has been hunting the slower piston-engined Shaheds. The jet variants are the reason much of this toolkit is being rebuilt.

Why the railway is the target

Ukrainian civil airspace has been closed since February 2022. There are no domestic flights and no international ones. The railway is not a convenience, it is the entire national transport system, carrying something like eighty to ninety thousand people at any given moment and delivering more than two hundred foreign delegations since the invasion began.

Russia has attacked it accordingly. Rail infrastructure has been hit more than 1,500 times since the start of 2026, already exceeding the total for all of 2025. More than 200 locomotives were struck in the first half of this year alone. At least 58 Ukrzaliznytsia employees have been killed since February 2022 and more than 300 injured, six of them at a Kyiv locomotive depot at the start of this month.

The evacuation drill that saved everyone at Yahodyn is a product of that campaign: if a drone can reach a train within twenty minutes, the train stops and empties, usually in seven or eight.

Two kilometres

The detail that will occupy NATO planners is the geography. Yahodyn sits on the Polish frontier, and a weapon that can be launched from Russian or occupied territory and arrive accurately at a rail junction two kilometres from EU airspace is a different proposition from one that cannot. Polish prime minister Donald Tusk convened an emergency meeting. Poland has already scrambled aircraft over drone incursions more than once in the past year.

Russia has not claimed it was aiming at the diplomats, and the railway’s suggestion that it might have been is an assessment rather than an established fact. The more prosaic reading is that Russia is systematically dismantling Ukraine’s railway and Yahodyn is a border crossing on that network, which makes it a target whoever happens to be on the line that morning.

Either way, the aeroplane that did it flies three times faster than the one Ukraine spent two years learning to shoot down.
